Il mercato è il vostro collo di bottiglia?
Capita di frequente: non riusciamo a vendere tutto quanto siamo in grado di produrre.
La TOC lo chiama “vincolo di mercato”; il collo di bottiglia alla fine del processo di vendita: i clienti non sembrano interessati alla nostra Unique selling proposition e i concorrenti riducono le nostre quote di mercato.
E quindi? Cosa possiamo fare?
Lisa Lang, o doctor Lisa, come la chiamano gli amici, suggerisce di proporre una “mafia offer” (una battuta amata ovunque meno che in Italia per descrivere un’offerta che è impossibile rifiutare). Riempie a questo proposito una trentina di pagine interessanti nella sezione riguardante  Strategia, Marketing e Vendite del libro che nessuno dovrebbe perdere: Theory of Constraints Handbook, 1174 pagine di James Cox III & co che merita tutta la vostra attenzione e tempo.
Dr. Lisa attacca con aggressività, nel libro come nei suoi siti web
e la sua prima domanda è forte e, per inciso, la migliore: “Perché io, cliente, dovrei scegliere te rispetto la concorrenza? Sembrate tutti così simili: dammi almeno una buona ragione per credere che sei differente”.
Seguendo il suo suggerimento, prima di proseguire nella lettura, siediti e scrivi perché TU sei differente, e perché un cliente dovrebbe comprare o scegliere te invece che uno qualsiasi dei tuoi concorrenti.
Fatto?
Bene, proseguiamo: Lisa afferma, e anche Jayne Smith autrice di Creating Competitive Advantage conferma, che ha raccolto un ampio numero di risposte da tutto il mondo e che queste in genere rientrano in pochi punti:
  • Miglior qualità
  • Ottima reputazione
  • Buoni risultati
  • Un’azienda fidata fatta di persone fidate
  • Risposte rapide
  • Innovazione

Questo è quanto. Quanti dei nostri concorrenti non possono affermare lo stesso? Metterlo in pratica può essere molto differente.
Una “Mafia Offer” non tratta di questo, ma si rivolge direttamente al problema principale che i  nostri clienti stanno affrontando, sia che decidano di acquistare da noi o da chiunque del medesimo settore.
Per farla breve la TOC identifica tre principali aree in cui dovremmo e potremmo essere differenti, in base al tipo di settore in cui operiamo:
MTO (“made to order – produzione su commessa, in seguito ad un ordine, niente stock: prodotti (o soluzioni) studiate specificatamente per ciascun cliente): tempi di consegna e data di scadenza. Essere sempre in tempo, anche prima della scadenza prevista, può fare la differenza, soprattutto se combinato con la flessibilità.
MTA (“made to availability” - prodotti per essere disponibili, mercato al dettaglio, prodotti a magazzino per la consegna e distribuzione): ampia disponibilità con bassi livelli di stock locale, per assicurare una rotazione ad elevato turnover senza “rotture di stock “.
Dobbiamo essere pronti a scegliere questa strada e a rischiare dei soldi: siamo disposti a garantire la data di consegna e restituire i soldi ai clienti se non possiamo mantenere la promessa? Questa sarebbe una buona “Mafia Offer”, non credete?
Arrivati alla fine del primo post su questo argomento: quale potrebbe essere la vostra “Mafia Offer”? Come potreste differenziarvi davvero dalla concorrenza?

Do you have a market constraint?

It happens frequently: we cannot sell our fully capacity. TOC call it market constraint: the bottleneck is at the end of the sales process: clients seems not interested in our Unique selling proposition and competitors squeeze our market share.
So what? What could we do?
Lisa Lang, or doctor Lisa as friends called her, suggests to lay down or “mafia offer” (a joke loved everywhere but in Italy to describe an offer you cannot decline). She fills up thirty profound pages in the section about Strategy, Marketing and Sales of the book that no-one should miss: Theory of Constraints Handbook, 1174 pages from James Cox III & co that worth all your attention and time.
Dr. Lisa plays aggressive, in the book as in her websites
and her first question is sharp and, by the way, the best one: “why I, the client, should choose you over your competition? You all look so similar: give me at least one good reason why you are different.”
Following her suggestion, before going on reading, sit down and write down why YOU are different, and why should a customer buy or choose you instead of any of your competitors?
Done?
Well, let’s go on: now Lisa claims, and Jayne Smith author of Creating Competitive Advantage  that she collected a huge number of answers from around the world, and that these ones usually fit in very few boxes:


  • Better quality
  • Great reputation
  • Good results
  • Trustworthy company made of trustworthy people
  • Quick response
  • Innovative


That’s it. How many of our competitors cannot say the some stuff? S how can we truly be different.
A “Mafia Offer” doesn’t deal with that, but address directly the core problem our clients are facing buying from us or anyone else of our same industry.
To make a long story short, at least for The Selpranos Episode 1, TOC identify three main areas where we should and could be different, depending on the type of industry we are:
MTO (made to order, nothing on stock, but products (or solutions) designed specifically for the clients): lead time and due date delivery. Being always on time, even ahead of scheduled time, can make the difference, especially if combined with flexibility
MTA (made to availability, retail marked, product on stock for delivery to distribution): high availability with low level of local stock, to insure high turnover rotation without out-of-stock situation.
Be prepared to deliver this way and be ready to put money where the mouth is: are we willing to ensure delivery date and pay back money to the client if we can’t keep the promise? That would be a nice Mafia Offer, don’t you believe?
Now, at the end of post 1 on this: which could be your Mafia Offer, my professional friends? How could you be truly different from any of your competitors?
